Just as Microsoft (OpenAI primary backer) raised eyebrows last year by diversifying its portfolio with Anthropic models and investments, a new report from The Information reveals that Amazon is now facing a structural fracture with Anthropic the very AI darling it heavily bankrolled in 2024.

According to inside sources, Amazon executives are increasingly frustrated with Anthropic's aggressive new financial terms. Anthropic has reportedly initiated a transition toward a strict, volume-heavy token-based pricing matrix, a model that exponentially inflates operational overhead for Amazon’s enterprise cloud workflows. In response to this compounding financial strain, Amazon has quietly begun testing alternative pathways, shifting internal focus toward its proprietary Nova models, while unexpectedly exploring integrations with its chief rival: OpenAI.

However, the leverage in negotiations has shifted significantly toward the startup. The Information notes that Anthropic has effectively cemented itself as the definitive market leader for enterprise-grade Large Language Models (LLMs), largely driven by the explosive corporate adoption of its specialized development ecosystems, Claude Code and Cowork. Armed with this market dominance, Anthropic has successfully commanded the upper hand, forcing Amazon into a high-stakes renegotiation. Because Amazon committed heavily to building its flagship AI services on Anthropic's architecture following its multi-billion dollar investment in 2024, the cloud giant now finds itself ensnared in a classic, deep-seated case of vendor lock-in, making any immediate migration highly complex and operationally disruptive.

However, the overwhelming success of Claude Code and its enterprise-level intelligent assistant, Cowork, has created a new phenomenon among programmers and Fortune 500 companies, who reject other models because no other provider understands software coding and context as seamlessly as AWS. With enterprise customers "stuck" with Claude (high switching costs), Anthropic dared to challenge Amazon's pricing structure, knowing Amazon couldn't cut ties with them without upsetting its cloud customers.

Regarding the investment structure, Amazon announced a multi-billion dollar investment in Anthropic in 2024. However, this money was typically repaid to Amazon as "Cloud Credits" to cover AWS server rental costs for running the model. Now, with Anthropic's immense strength and direct revenue from enterprise customers, they are attempting to shift their pricing model within Amazon's ecosystem to a pay-per-token system to directly channel cash flow into their own company. This strategy significantly obscures Amazon's profit margin on AWS. This ultimately led to a behind-the-scenes power struggle.

Amazon's move to Nova (an in-house developed model) and OpenAI was an indirect hedging strategy, signaling that they were creating alternatives to reduce pressure from Anthropic's monopoly. However, aligning themselves with OpenAI, a close ally of Microsoft, AWS's number one competitor, is a difficult move and best reflects Amazon's desperate situation: in today's AI battlefield, "there are no true friends or permanent enemies; only those with the smartest models will win."
